In-House SDR vs Outsourced SDR: What It Really Costs

The comparison is usually framed as salary versus retainer, which is why so many companies get it wrong. The honest comparison includes ramp time, tooling, management hours and the very real chance that your first hire leaves in month seven.

Year one, side by side

Figures below assume one seat, Western European salary levels, and a company starting outbound from scratch.

The costs nobody puts in the spreadsheet

  • Attrition: median SDR tenure is well under two years — a departure in month eight means restarting the whole cycle
  • Opportunity cost of ramp: six quiet months is six months of pipeline you never built
  • Playbook risk: a junior SDR without a proven ICP and script is being asked to invent strategy, which is not their job
  • Domain damage: an untrained sender can burn your main domain's reputation in weeks
  • Your own time: the first hire fails most often because nobody senior had time to coach them

Where in-house genuinely wins

  • Deep, technical products where a year of product knowledge is what makes the call work
  • Long sales cycles with heavy account ownership and constant context handoffs
  • You already have a working playbook and simply need more seats running it
  • You have a sales manager with real coaching capacity, not just a job title
  • Three or more seats — at that scale the per-meeting economics flip in-house's favour

Where outsourcing genuinely wins

  • You have never run structured outbound and do not know which ICP responds
  • You need pipeline this quarter, not in month five
  • Founder or existing sales team is already at capacity
  • You want to test two or three segments before committing headcount
  • Budget exists for €10–20k of testing, not €80k of committed salary

The sequence that works best

For most companies under €5M revenue, the answer is not either/or — it is order of operations.

  • Months 1–3: outsource. Prove which ICP replies, which message books meetings, which channel carries it
  • Months 4–6: keep running while you document the playbook — lists, scripts, objections, sequencing
  • Month 6+: hire in-house and hand over something that already works, cutting ramp from six months to six weeks
  • Keep the outsourced channel running in parallel if the new hire is covering a different segment

One senior operator versus one junior seat

There is a third variable most comparisons ignore: seniority. An outsourced junior caller reading a script is not the same product as a senior salesperson who has spent 11+ years selling into your kind of buyer. The first is cheap activity; the second is judgement on the call — knowing when to push, when to reframe and when to disqualify.

That difference shows up in a single metric: how many of the booked meetings your sales team considers worth having. Ask any provider for that number before comparing prices.

FAQ

What does an in-house SDR really cost per year?
In Western Europe, €55,000–€80,000 all-in: base salary, commission, employer taxes, tools, data, and management time. In the Baltics and Central Europe it is closer to €30,000–€45,000, but the recruiting pool is smaller.
How long before a new SDR books consistent meetings?
Three to six months. Month one is onboarding, month two is early attempts, and steady output usually starts in month three or four — assuming they stay.
Is outsourcing SDR work cheaper?
In year one, almost always, because you skip recruiting, ramp and severance risk. Once you need three or more full-time seats and have a proven playbook, in-house usually becomes cheaper per meeting.
Can I do both?
Yes, and it is often the smartest sequence: outsource first to prove the ICP, channels and messaging work, then hire in-house and hand over a playbook that is already producing meetings.
What is the biggest hidden cost of hiring in-house?
Management time. A first SDR needs 3–5 hours a week of coaching from someone senior. If nobody has that time, the hire fails regardless of the person's talent.
